# How to reduce trader churn

> ~75% of retail traders quit within 90 days. Tilt, revenge trading and emotional spirals happen during the session, and a report the next morning comes too late. This guide covers the metrics, the triggers, and the intervention model built to change the maths.

## At a glance

How do you reduce trader churn? ~75% of retail traders quit within 90 days, and part of that is emotional decisions under pressure. Watch six behavioural triggers (daily loss limit, revenge trading, tilt, consecutive losses, position size overload, flow state) and reach the trader with a coaching phone call within 5 seconds of a trigger.

Coaching, not financial advice.

## The trader churn crisis

Churn is not leakage. At 10-15% a month (our working estimate), it is structural. Every churned trader is wasted acquisition cost plus lost lifetime value. It is easy to treat that as inevitable. We do not.

**~75% quit within 90 days.** It is a widely repeated working number, not a regulator-published one. Part of that churn is emotional decisions under pressure, which no platform fix reaches.

**$200-$2K acquisition cost per trader (our estimate).** Influencer deals, paid ads, affiliate commissions, free trials. All of it burns when a trader blows their account on a Tuesday afternoon.

**<5 seconds from trigger to a ringing phone.** An outbound call is built to reach the trader before the next trade, with no app to open. Discentra is the first mover in voice-based behavioural intervention for prop firms.

## 5 metrics worth tracking

Churn rate shows who has already gone. These five signals sit in the trade data a firm holds, so it can check whether they move before a trader leaves.

1. **Time-between-trades compression.** A trader starts placing trades faster than their own usual pace. A shrinking gap between trades can mean the trader is reacting to the last result rather than following a plan.

2. **Session duration volatility.** Session lengths stop following a pattern. A trader who usually trades for 2 hours starts doing 15-minute and 6-hour sessions. We treat a break from that routine as a reason to look closer.

3. **Tilt frequency.** How often a trader hits the tilt pattern (5+ trades in 15 minutes). A firm can check in its own data whether rising tilt frequency comes before account breaches.

4. **Consecutive loss clustering.** Not just total losses, but how they cluster. Five losses in a row is a different pattern from five losses spread across a week. Our consecutive-loss trigger watches for the unbroken run.

5. **Position size escalation.** A trader increases position size after losses (not after wins). A larger position straight after a loss is one of the three parts of our revenge-trade trigger.

## 6 behavioural triggers

Discentra monitors these six patterns in real time. Each maps to an intervention type and a severity level.

- **Daily loss limit.** Trader nears or hits the daily loss limit the firm sets. An SMS alert at 80% of the limit; at the limit, an SMS alert, then a voice call if trading continues. Severity: Tier 1 (Watch) at 80%, Tier 2 (Warning) at the limit.
- **Revenge trading.** Loss + re-entry in the same symbol within 60 seconds + larger position size. Immediate voice call. Severity: Tier 3 (Intervene). [More on revenge trading](https://discentra.ai/use-cases/reduce-revenge-trading).
- **Tilt.** 5+ trades in 15 minutes. Immediate voice call. Severity: Tier 3 (Intervene). [More on preventing tilt](https://discentra.ai/use-cases/prevent-tilt).
- **5 consecutive losses.** Five losses in a row in the same trading day. Immediate voice call. Severity: Tier 3 (Intervene).
- **Position size overload.** Position size goes over the maximum lot size the firm has set for that symbol. SMS alert, then a voice call if trading continues. Severity: Tier 2 (Warning).
- **Flow state.** 5 consecutive wins. A friendly peer SMS recognises the streak. Severity: Tier 1 (Watch).

## The intervention gap

Between a trigger event and the next trade sits the 4-minute window we design for, our own operational construct rather than a measured figure. The call is built to land inside it; the usual tools reach the trader after it.

**Trading journals act after the session.** Journals are valuable for long-term learning. They cannot intervene during the 4-minute window. The trades that do the damage are placed live, not during review. See [Discentra vs trading journals](https://discentra.ai/compare/trading-journals).

**Account managers work a queue.** Time how long your account managers take to reach a struggling trader, and set it against our tilt rule: 5 or more trades in 15 minutes. See [Discentra vs account managers](https://discentra.ai/compare/account-managers).

**Analytics dashboards report afterwards.** Your analytics show the churn. They do not prevent it. By the time a pattern shows in a dashboard, the trades that made it are done. See [Discentra vs analytics platforms](https://discentra.ai/compare/analytics-platforms).

**All three work outside the window.** The trader needs coaching in the moment of tilt, not the morning after.

## Three channels closing the gap

Discentra matches the intervention to the severity. Not every trigger needs a phone call. Not every warning can wait for a text.

**SMS Alerts.** Early warning nudges. "You are approaching your daily loss limit." Low severity, high frequency. Tier 1 (Watch) and Tier 2 (Warning).

**Intervention Calls.** AI voice coaching during live sessions. Triggered by the behavioural engine. Planned around a 4-minute call. Under 5 seconds to ring. A ringing phone asks for an answer, where a push notification can be swiped away. Tier 2 (Warning, conditional), Tier 3 (Intervene), Tier 4 (Crisis).

**Scheduled Coaching.** Trader-initiated sessions via dashboard calendar. Pre-session prep and post-session review. Planned around an 8-minute session. Advanced and Enterprise tiers. Proactive, not reactive.

All three channels provide coaching, not financial advice. No trade recommendations, no price predictions, no position sizing suggestions.

## Prove it in 90 days

Every deployment starts with a pilot. Small enough to be low-risk. Long enough to generate real data.

**Pilot Tier**

| Item | Detail |
|---|---|
| Traders | 50-150 in the coaching cohort |
| Duration | 90-day test, then a joint review |
| Intervention calls | 6 per trader per month |
| SMS alerts | 15 per trader per month |
| Success criteria | Agreed in writing before kickoff |
| Build fee | $4,500 (50% when the statement of work is signed, 50% at go-live) |
| Monthly retainer | $1,500/mo + $4/active trader/mo |

Test the case at Pilot, then scale to Standard (500 traders), Advanced (up to 1,500 traders + scheduled coaching), or Enterprise (more than 1,500 traders + custom voice persona).

## Frequently asked questions

**What is the average trader churn rate?**
~75% of retail traders quit within 90 days. It is a widely repeated working number, not a regulator-published figure.

**Why intervene before the next trade, not after it?**
Education happens well before the session, and journals and dashboards look back after the trade. Real-time behavioural intervention is built to reach the trader between a trigger event and the next trade, in the 4-minute window we design for, while the decision is still being made.

**How much does trader churn cost?**
In our worked example, a composite mid-size prop firm with 10,000 active traders, 10% monthly churn, a $500 average acquisition cost and $1,200 annual lifetime value (all our own assumptions) loses about $18.5M a year to churn. The assumptions are on our churn statistics page.
